Genchi Genbutsu: go to the floor and see for yourself
You can spend hours in the office imagining what happens in your factory. Toyota named the alternative: go and see it.
Genchi genbutsu means "go and see": go to the real place where the work happens and observe it yourself, instead of deducing it from a desk with second-hand reports. It is a central principle of the Toyota Production System, and that real place has a name of its own: the gemba.

You can spend hours in the office imagining what goes on in your plant. Well-organized hours, with their meetings and their charts. The problem is that you'll be solving the problem you imagine, not the one you have.
Gemba: where it actually happens
A detail I like: Japanese detectives call the crime scene the gemba, and TV reporters use the word to say they're reporting from where it happened. In your company, the gemba is where the work gets done — the production line, and by extension the warehouse, the point of sale, the lab.
Toyota frames it with the three "gen", which together are a way of thinking:

Going to see is not taking a stroll
The catch? This gets confused with walking around.
"Management by wandering around" has existed since the eighties — the manager who walks the floor to be seen. Genchi genbutsu is something else: you don't go to be seen, you go to understand. You stay at one station long enough to see where material jams, what workaround the operator has rigged to get the shift out, and which procedure the paper says is followed and nobody follows any more.
And one rule that's hard to swallow: from then on, every report that lands on your desk is an approximation. Useful, necessary — but an approximation. Whoever decides on reports alone decides on a copy of reality, and copies lose exactly the detail that mattered.
What you get if you do it seriously
Regular presence on the line, not ribbon-cutting visits. Asking the operator what he sees that you don't — which is always more than you expect. And treating every anomaly by looking at the part, on the spot, before the story gets rewritten in tomorrow's meeting.
Out of that comes the thing that holds up everything else: you know what works, you know what doesn't, and you know which lean tool your case actually needs instead of deploying the fashionable one.
The bridge to 2026
Let me tell you why this principle matters more to me today than when I learned it.
The industrial AI that works gets built exactly this way: by going to see. Across more than 300 deployments I haven't seen one succeed that was designed from a desk. The system that survives shifts is the one somebody wrote after weeks on the line, understanding what a defect is to the person who looks at it and why the night shift does things differently — with both ways being right.
The AI labs have just given this a new name: industrial forward deployed engineering. Engineers deployed inside the customer, on the real problem. Toyota wrote it seventy years ago in three Japanese words.
The gemba hasn't changed. What's changed is who needs to stand in it: now, also the person training the model.
